All Things Workplace

Workplace coaching is structured help that improves how someone performs, leads, or navigates a career. It is not therapy, and it is not a performance improvement plan by another name. Done well, it creates a repeatable loop: clarify the goal, practice in real situations, review what happened, adjust.

This hub is for ICs who want better feedback, managers who coach their teams, and leaders deciding when external coaching is worth it.

Coaching vs managing vs mentoring

  • Managing sets direction, priorities, and accountability for outcomes
  • Mentoring shares experience and opens perspective, often without owning the result
  • Coaching helps the person improve a specific skill or behavior through questions, practice, and reflection

The same person can wear more than one hat. Problems start when a “coaching” conversation is really a veiled directive, or when a manager avoids hard feedback by only asking open questions.

A simple coaching loop you can run in a 1:1

  1. Pick one observable skill (for example: running a tighter meeting, giving clearer updates, delegating)
  2. Agree what “better” looks like in the next two weeks
  3. Practice in a live situation, not only in discussion
  4. Debrief with facts: what happened, what you tried, what you will change
  5. Repeat until the skill is stable, then pick the next one

Keep notes short. The point is behavior change, not a beautiful document.

When external coaching helps

External coaches are most useful for leadership transitions, sticky interpersonal patterns, or skills your manager cannot teach. They are a poor substitute for clear role expectations, fair workload, or a broken team design. Fix the system first when the system is the problem.

Good coaching is specific, kind, and honest. If a session ends with no next action, it was a chat, not coaching.
